Pragmatic approach
Several different project methodologies are suitable for the implementation of an Ordina S@FE Solution® such as PRINCE2, PMI or SAP ASAP Focus. Often, ASAP Focus will be the obvious choice because of its proven efficiency and flexibility. It is extremely important to adopt a pragmatic approach. ASAP Focus offers you a set of tools and templates that help accelerate the start and implementation of an SAP ERP project.
In addition to the activity plan, the methodology also comprises an organisational plan and the planning of deliverables and specific tools.

 

 

 

 

 

 

 

 

The implementation process

1. Project preparation and business blueprint

  • definition of the project guide with the project objectives, project plan, detailed scope of the project and the project organisation;
  • kick-off meeting with the project team and key users;
  • general training in SAP terminology;
  • definition of the business blueprint (BBP); the purpose of this phase is not to re-engineer the business processes but rather to accept the proposed processes unless there are any valid business reasons not to.
    • planning and conducting interviews with key users;
    • analysis of business processes and user requirements based on:
      • fit/gap analysis of the preconfigured processes;
      • more detailed descriptions of the required processes for which there is no preconfiguration available.
    • final definition of the required functionality.
  • review of the product scope, the project scope and the project planning;
  • formal approval of the business blueprint document.

2. Realisation
In this phase, the consultants organise SAP into iterative steps, with the business processes as the starting point. First, the consultants set up the basic business processes, paying attention to the 80-20 rule. After a few weeks, they present a working system to the key users. The latter receive training and carry out a first round of tests. Based on the resulting feedback, the consultants fine-tune the original set-up and improve it with additional functionality.

  • on-the-job basic training of key users: general SAP training and specific training sessions for small groups of users (purchasing, sales, production, financial management, ...);
  • workshops with key users; as soon as a business flow has been set up, this will be presented to and evaluated with the key users; 
  • key users test the business flows and give feedback on anything missing, improvements, etc.;
  • definition and execution of test scripts for unit testing together with key users;
  • development of interfaces, documents and reports;
  • preparation of the data conversion;
  • system documentation;
  • preparation and execution of scripts for integration tests by the customer;
  • preparation of the user guide by key users;
  • review of the project scope and planning, definition of a detailed plan for the next phase;
  • approval of the deliverables.

3. Preparation of the go-live Phase

  • documentation and training for end users based on the train the trainer principle; through intensive collaboration with the consultants, key users develop their knowledge of the system which they subsequently pass on to other users;
  • system documentation;
  • system acceptance: readiness review for going live, go/no go meeting and formal acceptance of the system by the customer;
  • set-up of the organisation and procedures for support;
  • data conversion.

4. Go-live and support

  • cutover activities;
  • system monitoring and optimisation;
  • project transfer to the support department.
